00:00:26.560 27 and got to over $100 million in
00:00:29.039 revenue in my 40s. So, if you want to

00:00:33.200 are the seven things you need to stop
00:00:35.280 doing. Starting with ignore everyone.

00:01:10.799 assistant and my wife that’s on my VIP
00:01:12.479 list. Second, once you’ve got that, set
00:01:14.880 two communication blocks per day.

00:01:17.920 to plug in, review things, and reply,
00:01:20.320 and other than that, you ignore it. For
00:01:21.840 me, 11:30 and 4:30 every day is perfect.
00:01:24.799 All these inboxes are nothing more than
00:01:27.119 a public to-do list that strangers can
00:01:30.240 put requests on. And if somebody
00:01:32.079 messages you, just read their message
00:01:33.840 and move on. You don’t have to explain
00:01:35.360 yourself. You don’t have to reply to
00:01:37.680 people just cuz they ask you for
00:01:39.119 something. Now that you’ve protected
00:01:40.479 your headsp space, if you really want to
00:01:42.159 be successful while being lazy, you need
00:01:44.320 to quit doing the things that other
00:01:45.759 people can do for you. Which takes us to
00:01:47.680 number two. Stop running errands. See,
00:01:51.119 think about a chef. A chef that’s in a
00:01:53.040 kitchen stays in one place and he gets
00:01:55.119 everything prepped around him and as he
00:01:57.040 needs thing, it comes to him and he
00:01:58.799 creates the plate. It’s called mis plus
00:02:01.280 one place, a French word. And when I
00:02:02.960 look at people that think they’re
00:02:04.399 productive, they’re just busy. If I was
00:02:07.119 a multi-millionaire and I was still
00:02:09.038 doing my groceries and I hated it. I
00:02:10.959 need to sit down and review what I’m
00:02:12.400 doing with my time. You know, people
00:02:13.599 don’t put together 15 minutes there and
00:02:15.280 backs 30 minutes. You do that three or
00:02:16.800 four times a day, that’s a couple hours.
00:02:18.239 Errands are just a small example of what
00:02:20.319 I’m talking about. So, here’s what you
00:02:22.080 need to do. First, audit your time. Look
00:02:25.200 at your calendar over a twoe period.
00:02:27.760 Where are you wasting it? Figure out in
00:02:30.160 your calendar what are those little tiny
00:02:32.319 tasks that add up that take big pieces
00:02:34.480 of your time. then outsource those. Use
00:02:37.360 the app for groceries. Find a meal prep
00:02:39.760 service. Maybe even get a robot vacuum
00:02:42.080 as a very simple example, but once you
00:02:44.319 know where you’re spending your time,
00:02:45.920 outsource it. You can renegotiate your
00:02:48.959 relationship with time at any point. And
00:02:51.280 finally, reinvest that free time into
00:02:53.920 money-making activities. I’m not here to
00:02:56.239 tell you to buy back your time to then
00:02:58.080 go hang out on the beach. I want you to
00:03:00.560 uplevel your life, uplevel your skills,
00:03:03.120 be selectively lazy so you can be rich.
00:03:06.319 You just have to stop trading dollars
00:03:08.560 for pennies. Okay? That 2 cents of gas
00:03:10.959 you save by driving 20 minutes out of
00:03:12.800 the way, your time is worth more than
00:03:14.480 you think. Now that your errands are
00:03:16.400 taken care of, if you really want to be
00:03:18.560 successful and lazy, you need to stop
00:03:20.959 doing more. Which takes us to number
00:03:22.640 three. Stop managing logistics in your
00:03:25.440 life. booking travel, scheduling
00:03:27.920 meetings, doing laundry. It all feels
00:03:30.400 productive. It feels like motion, but
00:03:32.400 it’s kind of like riding a rocking
00:03:34.000 horse. Like you’re moving, but you’re
00:03:35.680 not moving anywhere. If you want to be
00:03:37.680 successful, you need to learn to let go.
00:03:39.840 So, here are three steps to make it easy
00:03:41.920 for you to stop managing your own
00:03:43.840 logistics. The first one is we have to
00:03:45.840 build a preference dock. In programming,
00:03:47.680 my world software, there’s this concept
00:03:49.360 called dry. Don’t repeat yourself. So,
00:03:51.680 I’ve always looked at every decision I
00:03:53.519 have to make through the lens of, can I
00:03:55.280 create a rule that I could empower
00:03:57.200 somebody else to follow that would get
00:03:58.799 them to make the exact same decision I
00:04:00.400 would make. If I invited you to an event
00:04:02.720 and there was an intake form, how much
00:04:04.720 of that intake form could somebody else
00:04:06.560 answer on your behalf? That actually
00:04:08.879 could be your to-do list to create a
00:04:10.319 preference file. And if you’re still
00:04:11.680 stuck, go ask AI. Trying to create a
00:04:14.319 preference file for everything that
00:04:15.519 somebody else could make decisions for
00:04:16.720 me so I don’t have to make decision
00:04:17.918 again. What are those questions? It’ll
00:04:19.759 ask you, poof, preference file created.
00:04:22.960 Once you have that, then we have to go
00:04:24.639 number two, which is delegate. In
00:04:26.400 today’s world with AI tools, fixer.ai or
00:04:29.040 other inbox management tools are really
00:04:30.880 great to actually help you take that.
00:04:32.560 But guess what? It needs to be trained
00:04:34.240 on the preference file. Make sure you do
00:04:36.160 that work first so the tools or the
00:04:38.000 people can do the work the way you want
00:04:39.520 it. But if you’re a business owner, hire
00:04:41.600 an assistant to buy back your time. I
00:04:43.600 mean, this is a no-brainer. Learning to
00:04:45.520 work through somebody else is a meta
00:04:47.919 skill that if you learn now will apply
00:04:50.320 in all areas of your life going forward.
00:04:52.800 And once you’ve delegated now you have
00:04:54.960 to fill again. Being lazy isn’t about
00:04:57.360 doing nothing. It’s about doing less of
00:04:59.600 the stuff that doesn’t make you money
00:05:01.120 and more of the stuff that does.
00:05:03.040 Learning, getting around people that
00:05:04.960 inspire you, working on activities are
00:05:07.199 going to generate more income. Those are
00:05:08.880 the things that make you money. So not
00:05:10.560 doing them because you’re busy, that’s

00:05:26.320 holding you back from being successful.
00:05:28.639 Number four, stop taking every freaking
00:05:31.919 meeting. Most meetings exist because
00:05:35.360 someone won’t make a decision. Having a
00:05:37.840 calendar full of meetings keeps you from
00:05:40.479 creating value. The worst example of
00:05:42.720 this was at a company that had just
00:05:45.039 bought our company and I’m walking down
00:05:46.880 the hall and there was 80 people in that
00:05:49.199 room and I saw the guy, he was a search
00:05:51.360 engine optimization expert, but the 80
00:05:53.840 people in the room were software
00:05:55.520 programmers. When I started to do the
00:05:57.600 math of the amount of money that was
00:05:59.600 being wasted was crazy. The truth is an
00:06:02.720 email could have explained SEO to every
00:06:05.039 one of those engineers that they could
00:06:06.319 decide to read or not read on their own
00:06:08.000 time. So, here’s how our lazy but
00:06:10.319 successful selves can make sure that we
00:06:12.240 don’t have to be in every meeting. One,
00:06:14.319 default to async. Asynchronous means not
00:06:17.759 connected at the same time. Do it on
00:06:19.840 their own time. So, I’m a big fan of,
00:06:22.400 "Hey, don’t have time for a call? Feel
00:06:24.240 free to send me an email. Hey,
00:06:25.520 appreciate the email. What do I need to
00:06:27.120 know to make a decision?" I don’t want
00:06:29.120 to have to schedule time in my calendar.
00:06:31.360 Then, we have to use a simple decision
00:06:33.440 framework. Jeff Bezos made this famous.
00:06:35.680 He calls them type one versus type two
00:06:37.680 decisions. Type one decisions are like a
00:06:39.840 revolving door that only goes one way.
00:06:41.759 You go in, it goes that way. They’re
00:06:43.680 really hard to reverse. Type two is ones
00:06:46.400 that you can go into and out of.
00:06:48.400 Everybody needs to understand the
00:06:50.000 difference cuz you can’t treat them the
00:06:51.440 same. Make the best decision with the
00:06:52.960 information you have at the moment you
00:06:54.319 have it and move on. And if you end up
00:06:56.160 finding out that wasn’t a great
00:06:57.280 decision, back up, new decision, move
00:06:59.680 forward. Next, we have to institute a no
00:07:02.160 meeting morning for the deep work. For
00:07:04.479 me personally, I think everybody should
00:07:06.720 fight for their mornings. I want to
00:07:08.560 create in my mornings. I want to do the
00:07:10.400 deep work. I want to invite you to
00:07:11.759 consider something. You’re allowed to
00:07:13.360 negotiate with people. Hey, would it be
00:07:15.599 too much if we have the meeting at 4:00
00:07:17.759 instead of 9:00 a.m.? And the other
00:07:19.360 thing I have is it has to have an
00:07:20.960 agenda. If there’s no agenda in a
00:07:23.280 calendar invite, I will just delete the
00:07:25.199 calendar invite. Part of my morning
00:07:26.960 process is before my day starts in
00:07:28.960 meetings that hour before I’m going
00:07:30.800 through all the stuff to prep so that I
00:07:32.880 show up ready to go to make a decision.
00:07:34.720 So if you don’t give me the material to
00:07:36.240 do that, then how am I supposed to show
00:07:37.680 up the best way? Again, these are things
00:07:39.440 you can ask for. And then finally, if a
00:07:41.840 meeting is actually required, I will
00:07:43.759 encourage you to make it as short as
00:07:45.680 possible. If I can go 10 minutes and get
00:07:47.840 the decision made, cool. If I got to go
00:07:49.759 long 5 minutes longer, great. But I
00:07:51.840 didn’t schedule 30. Here’s what I know.
00:07:53.840 Meetings are the biggest waste of time
00:07:56.000 in every company. The worst part, it’s
00:07:58.720 the people who don’t value their time
00:08:00.639 that will waste your time. It’s like my
00:08:02.319 buddy Chris said the other day. He said,
00:08:03.840 "Thinking about doing the thing isn’t
00:08:05.680 doing the thing. Talking about doing the
00:08:07.520 thing isn’t doing the thing. Meeting
00:08:09.440 about doing the thing isn’t doing the
00:08:11.039 thing. The only thing that’s doing the
00:08:12.960 thing is doing the thing. So, just do
00:08:14.960 the thing. Now that your meetings are
00:08:16.319 cleared, if you want to be successful,
00:08:18.080 there’s more things that you need to be
00:08:19.680 lazy about. Number five, let it go. the
00:08:23.680 I’ll just handle it or hey come back to
00:08:26.319 me when you’re done so I can review it.
00:08:28.080 Those are those little tiny quips that
00:08:30.560 you say that will keep you
00:08:32.479 stuck. Let it go. Learn to build a
00:08:35.919 system where other people can accomplish
00:08:38.399 things without you having to be involved
00:08:40.000 in it. If you can’t do that, that’s just
00:08:42.000 defining what I call your complexity
00:08:43.519 ceilings. If you’re trying to be both
00:08:45.760 the conductor and the person playing
00:08:48.480 every instrument, that orchestra is
00:08:51.040 going to play shitty music. You need to
00:08:53.279 choose the one that you’re great at and
00:08:55.120 you should be the conductor. So, here’s
00:08:56.959 how you do this without going crazy. The
00:08:59.279 first one is we have to apply what I
00:09:00.640 call the 108010 rule. When I’m sitting
00:09:02.720 down with my team to come up with ideas
00:09:04.399 for this video or others, we’re sitting
00:09:06.480 down for that 10% looking at ideas and
00:09:08.720 then we define it together. Then the 80%
00:09:11.360 is execution. I give all the production,
00:09:14.160 the responsibility to the team. And that
00:09:16.640 last 10% is the integration, which is
00:09:18.800 you and I sitting here doing this video.
00:09:20.959 Then I want you to consider the
00:09:22.480 camcorder method. So imagine if every
00:09:24.560 time you have something for somebody
00:09:25.760 else to do, they get a video of you
00:09:28.320 doing the work, talking out loud why you
00:09:30.959 did certain things the way you did it,
00:09:32.800 and then they can use that to do the
00:09:34.959 work for you. See, most people don’t
00:09:36.720 hire folks because they think to
00:09:38.080 themselves, it’ll take me more time for
00:09:39.920 them to get trained up than me just
00:09:41.680 doing the work myself. I just use
00:09:43.120 camcorder method to record myself doing
00:09:45.120 the work the first time and then give it
00:09:47.279 to somebody else so they can get trained
00:09:48.959 themselves. And if you want a tip, take
00:09:50.959 that video, drop it into AI, and ask it
00:09:53.279 to create an SOP, a standard operating
00:09:55.040 procedure, and watch it blow your mind.
00:09:57.519 And last, we have to understand the
00:09:59.519 replacement ladder. In your life,
00:10:01.200 there’s types of tasks that cost very
00:10:03.200 little that have low stakes to have
00:10:05.440 somebody else help you on that should be
00:10:07.440 done first before you go to more
00:10:09.200 complicated. So, first you replace
00:10:10.720 yourself in admin, then delivery, then
00:10:13.600 marketing, sales, and eventually
00:10:16.079 leadership layers. There’s a whole lot I
00:10:18.079 can teach, but it’s a complete chapter

00:10:23.279 And just remember, letting go is scary.
00:10:25.839 But here’s my philosophy. 80% done by
00:10:28.480 somebody else is 100% awesome. And
00:10:31.200 if it’s not, go be better so that their
00:10:34.079 80% is your 100% today. So, now that
00:10:36.399 you’ve stopped doing everything
00:10:38.079 yourself, if you really want to be
00:10:40.240 successful, you actually need to spend
00:10:42.320 less time tracking every single penny.
00:10:45.200 Number six, don’t worry about the money.
00:10:48.560 I’ve seen time and time again people
00:10:50.720 step over dollars to pick up dimes when
00:10:53.760 they should focus on making more money.
00:10:56.160 You know, my dad always asks me in my
00:10:57.760 businesses, he’s like, "What about this?
00:10:59.120 How many employees you have there?
00:11:00.240 What’s your revenue there?" And he gets
00:11:01.680 mad at me because I don’t know the
00:11:03.279 answer. And the reason why is that if I
00:11:05.120 had to track every single transaction
00:11:07.600 and every decision that’s made in my
00:11:09.279 business so I can answer some random
00:11:10.880 question from my dad, then I wouldn’t
00:11:12.480 have the time to shoot this video. You
00:11:14.399 need to not focus on all the little
00:11:16.079 things. So, here’s how you get your mind
00:11:17.920 off the money and actually doing the
00:11:19.600 stuff that makes you the most money.
00:11:20.880 First off, you have to set up a
00:11:22.800 financial dashboard that shows you the
00:11:24.399 week of cash, your expenses, how things
00:11:26.720 are flowing, and then review it for 15
00:11:29.120 minutes every week. Next, we want to
00:11:31.120 schedule a monthly 60-minute money
00:11:33.120 meeting to review highle profit and
00:11:35.040 expenses. So, I do this across a
00:11:37.120 portfolio of companies every month where
00:11:39.440 I have the CFO and the CEO on a call.
00:11:42.240 That meeting is my dedicated time to
00:11:44.320 make sure that the business is running
00:11:45.760 in the direction I expect it to. And
00:11:47.600 finally, you want to focus on income
00:11:50.399 generating activities. My buddy Dane
00:11:52.399 actually said it to me this morning. He
00:11:53.839 was like, "Last year I had a really
00:11:55.360 tough year and a buddy of mine said I
00:11:57.040 had to cut all my expenses." And I said,
00:11:58.720 "You know what? I could do all that work
00:12:00.640 or I could get on the phone." And that’s
00:12:03.120 what he did. He called all his past

00:13:23.839 stop working without losing your life.

00:14:24.320 entrepreneur and she says this sentence,

00:14:33.199 to myself, what level of business
00:14:35.920 success would you have to get to to give
00:14:38.160 yourself permission to enjoy? Do you
00:14:40.480 know some of the most beautiful moments
00:14:42.079 in my life came from just deciding to
00:14:45.120 not decide to just following my
00:14:47.199 intuition? Because it’s in the
00:14:49.040 nothingness that I get the inspiration.

00:14:56.639 life. If it’s in those moments laying in
00:14:58.480 the sun that I get inspired for some big
